Do some research, talk to colleagues who&#8217;ve run similar programmes, review post-mortems from comparable awards in your sector, or study what went wrong (and right) in programmes you&#8217;ve entered. <\/p>\n\n\n\n<p class=\"has-base-background-color has-background\" style=\"margin-top:var(--wp--preset--spacing--20);margin-bottom:var(--wp--preset--spacing--20)\"><strong>Returning organisers:<\/strong> The best programmes begin with a proper debrief. Within two weeks of closing your current programme, document what worked and what didn&#8217;t while memories are fresh. You may unknowingly invest 100 hours of human time into managing judges. If you want to optimise your process, try a comparmentalise time to do specific tasks so it&#8217;s easier to measure and improve over time.<\/p>\n<\/div>\n\n\n\n<p>Set realistic targets. If you support Birmingham businesses, categories are sector-based.<\/p>\n\n\n\n<p>Test boundaries: Could someone submit the same work to two categories? If yes, refine. Overlapping categories create confusion and judging headaches.<\/p>\n<\/div>\n\n\n\n<div class=\"wp-block-group has-global-padding is-layout-constrained wp-block-group-is-layout-constrained\" style=\"padding-top:var(--wp--preset--spacing--10);padding-bottom:var(--wp--preset--spacing--10)\">\n<h3 class=\"wp-block-heading has-large-font-size\"><strong>Entry Volume Mathematics<\/strong><\/h3>\n\n\n\n<p>Don&#8217;t guess at numbers.<\/p>\n\n\n\n<p class=\"has-base-background-color has-background\" style=\"margin-top:var(--wp--preset--spacing--20);margin-bottom:var(--wp--preset--spacing--20)\"><strong>First-time organisers:<\/strong> Model three scenarios &#8211; pessimistic (50 entries), realistic (200), optimistic (500). Plan for optimistic so you&#8217;re prepared if successful. Do some research and base estimates on comparable programmes in your sector and geography. An emerging artist prize in Manchester typically sees different volumes than an established photography competition in London.<\/p>\n\n\n\n<p class=\"has-base-background-color has-background\" style=\"margin-top:var(--wp--preset--spacing--20);margin-bottom:var(--wp--preset--spacing--20)\"><strong>Returning organisers:<\/strong> Calculate last year&#8217;s total, plus 10-30% organic growth, plus boost from any new categories (typically 15-20% per relevant addition).<\/p>\n\n\n\n<p>Your expected submission number defines your success and cascades into all the future phases of your process: judge capacity needs, <a href=\"https:\/\/zealous.co\/about\/features\/\" title=\"\">platform requirements<\/a>, ceremony scale, per-winner budget, etc.<\/p>\n<\/div>\n\n\n\n<h3 class=\"wp-block-heading has-large-font-size\"><strong>Judge Capacity Reality<\/strong><\/h3>\n\n\n\n<p>It&#8217;s very easy to underestimates judging time. <\/p>\n\n\n\n<p>If you&#8217;re asking for time for free &#8211; you can assume judges will give you 2-3 hours weekly (and that&#8217;s optimistic for busy professionals). <\/p>\n\n\n\n<p>To reduce bias you&#8217;ll also probably need a minimum of 3 scores per entry. With that in mind if you get 500 entries you&#8217;ll need 1,500 scores in total. If you have 5 judges that&#8217;s 300 entries per judge. Start with 1-2 impressive names who lend credibility, then build from there. Month 5: first outreach with clear time commitments- not vague &#8220;participation&#8221; requests but actual hours expected. <br>Month 4: follow-ups and backup recruitment. If you reach week 6 and you&#8217;re expecting 1,400 entries and you have only 20 you&#8217;ve got a problem.<\/p>\n\n\n\n<p>Check your data: Are people starting but not completing? That&#8217;s likely a complex process or too many required fields or confusing navigation. Getting no starts at all? Someone will submit from the wrong country or ignore your format requirements.<\/p>\n\n\n\n<p>Processing 500 entries for eligibility typically requires a member of your team to commit 2-3 full days (not just an afternoon).<\/p>\n\n\n\n<h3 class=\"wp-block-heading has-large-font-size\"><strong>Week 1-2: Judge Assignment<\/strong><\/h3>\n\n\n\n<p>Distributing entries across judges should take about 20 minutes if your system is set up well, and you&#8217;re happy to let the system automate assignment (if you&#8217;re more hands on it could take days). Not &#8220;Innovation: 1-10&#8221; but &#8220;Innovation (1-10): Does this push boundaries? 1-3 = Conventional. 4-6 = Competent with original elements. 7-8 = Notably fresh. 9-10 = Groundbreaking.&#8221;<\/p>\n\n\n\n<p>Specificity eliminates confusion and those &#8220;what did we mean by this?&#8221; emails that derail momentum.
